5 Signs Your Business Is Ready for Production AI

Most companies that approach us think they're ready to build. About half of them are. The other half need four to six weeks of groundwork before a production AI project has any shot at succeeding, and most of them don't know which half they're in.
That's not a criticism. The signs of readiness aren't obvious, and the AI vendor community has done a poor job explaining them. There's a lot of "any company can benefit from AI" marketing and not a lot of "here's how to tell if you're actually prepared." So here's the actual list.
Sign 1: You have a workflow that runs on a loop, with clear inputs and outputs
Production AI doesn't work on open-ended or judgment-heavy problems. It works on problems that have structure. A sales qualification workflow where the inputs are prospect data and the output is a call/no-call decision. A document review process where the input is a contract and the output is a flagged list of clauses to review. An inventory system where the input is current stock levels and order history and the output is a reorder recommendation.
If you can describe your workflow as "when X arrives, a person does Y and produces Z," you have a candidate for AI. If the workflow is more like "our team evaluates the situation and uses judgment," the AI project gets harder, not impossible, but harder and usually more expensive.
The clearest sign you're ready: you already have a manual process you'd love to run faster or more consistently.
Sign 2: You have data, and you know where it lives
AI systems learn from examples. Before you can build anything useful, you need to know what data you have, where it's stored, how clean it is, and whether you're legally allowed to use it for model training or fine-tuning.
Most companies have more relevant data than they think. Customer service tickets. Sales call transcripts. Document archives. Workflow logs. The question is whether that data is accessible in a format that's usable for an AI project, and whether someone has authority to say "yes, we can use this."
If you can answer both questions, you're in a better position than most. If you're not sure what data you have, a data audit is usually the first deliverable in any serious AI engagement.
Sign 3: Someone in the organization owns the AI output
This one's underrated. AI systems produce outputs. Someone has to be accountable for what those outputs do in the world. Who checks when the AI makes a wrong call? Who gets the support ticket when the recommendation was bad? Who decides when to override it?
If the answer is "the AI will just handle it," the project isn't ready. Every production AI system needs a human owner. Not someone who babysits every decision, but someone who reviews performance, escalates edge cases, and has authority to tune or shut it down if something goes wrong.
This role is usually not a technical one. It's whoever would own the underlying business process if there were no AI involved.
Sign 4: You have a definition of "working" with a number in it
Vague success criteria kill AI projects slowly. "We want the AI to be helpful" or "we want it to save time" sounds fine at the start and becomes a source of conflict six weeks in.
The companies that get the most out of production AI define success before they start building. That definition has a number in it. Response accuracy above 85%. Processing time under 30 seconds. Escalation rate below 10%. Reduction in manual review hours by 40%.
These numbers give you something to measure against during testing, something to show stakeholders at launch, and something to use when you're deciding whether to invest in further improvements or move on.
If you can write a success criterion that you'd be embarrassed to share with your board because it seems too specific and too committal, you're probably on the right track.
Sign 5: You've thought about what happens when it fails
Not if it fails. When. Production AI systems produce wrong outputs. They drift over time. They break when upstream data changes. The companies that handle this well are the ones that planned for it before launch, not after.
A working failure plan doesn't need to be elaborate. It needs to answer three questions: How will we know something is wrong? What happens in the meantime? Who decides when to turn it off?
If you have an answer to all three, you're ahead of most companies that have launched production AI. If you don't, building those answers before you build the system will save you a significant amount of pain.
What to do if you're missing a few of these
Missing one or two of these signs doesn't mean you can't move forward. It means you need a discovery phase first. Map the workflow, audit the data, define success criteria, assign ownership. Most companies can get there in a few weeks with the right structure.
What it does mean is that jumping straight to "build the AI" without addressing the gaps is likely to produce a tool that works in testing and fails in production. That's the most common outcome, and it's the outcome that makes companies skeptical of AI in general.
